The Bonus Was Fair. That Was the Problem.

The bonus was fair.

That was the problem.

At one point in my business, I tried a simple experiment with team motivation.

Each person already had a fixed salary plus a percentage from their own results, which was clear and easy to understand. Then I added an extra prize for the best performer of the month. Not huge, around 10% of an average monthly salary, but enough to make the game feel real.

At first, it worked. People paid more attention, there was more energy, and the team even tried to keep the competition fair by sharing the customer flow between them more or less evenly. Same opportunity, same rules, best result wins.

And then one person started winning. Not once, not randomly. Month after month.

He was genuinely good, and the prize was deserved. That was the uncomfortable part.

The rule was fair. The winner was fair. The result was fair.

But after a few months, the bonus stopped motivating everyone else. They still showed up, but the game no longer felt winnable. And when a game doesn’t feel winnable, people quietly stop playing it seriously.

Only later I understood the mistake. I had created a reward for being the best, but not a clear path for getting better. Those aren’t the same thing.

A good pay rule can still reward the top performer. But it also has to give each person a way to improve something they can actually influence, and to see that improvement show up in their pay.

For one person that might be conversion. For another, the average size of a deal, or how many customers come back. For someone else, handling hard situations better than before.

My prize did none of that. I had built a game where only one person could realistically win.

The fix wasn’t a bigger prize or a motivational speech. It was a pay rule that gave more people something real to aim at, which also took me out of the role of full-time motivator.

A bonus can be fair on paper and still stop working in practice.
